Most CTOs in FinTech have a view about how good their testing is. They know whether releases feel stable or chaotic. They know whether production incidents are a regular occurrence. They have a sense of whether their automation is working or just running. What almost none of them have is a structured, measured picture of where their QA actually sits, what it would take to improve it, and where the biggest risks are hiding.
The gap between a rough sense and a measured reality is usually significant. And in financial services, that gap tends to show up in the worst possible moments.
Why CTOs tend to overestimate
There are a few reasons why QA maturity gets overestimated. The first is that testing metrics are easy to game without anyone intending to. High test pass rates can coexist with poor coverage. Large test suites can run reliably while missing the most important user journeys. Teams report green builds while production incidents keep happening, and nobody connects those two facts explicitly enough to question the numbers.
The second reason is that QA is rarely given the visibility it deserves in engineering leadership conversations. It sits below the line in most sprint reviews, it does not have a seat at the architecture table, and its problems tend to surface reactively rather than proactively. When QA is invisible in leadership conversations, its weaknesses stay invisible too.
Six questions that reveal the real picture
The conversations that cut through to actual maturity tend to start with direct questions rather than reports. Here are the six that matter most.
Does anyone own the test strategy? Not a document that was written eighteen months ago and has not been touched since. An active strategy, reviewed regularly, that reflects how the team actually tests today. If the answer is uncertain, the strategy does not exist in any meaningful sense.
What percentage of your regression suite is automated, and how often does it actually run reliably? The two parts of that question are equally important. Automation that runs at 80% reliability is not 80% automated regression. It is noise with extra steps.
When did you last review your test data approach? Test data management is one of the most consistently underinvested areas in QA. Teams that have not thought about it recently are almost certainly running tests against stale, incomplete or production-adjacent data that creates its own risk.
How long does it take to go from a failed test to a deployed fix? Cycle time in defect resolution tells you a lot about how integrated QA is with the rest of delivery. Long cycle times usually indicate that testing is happening too late in the process to be genuinely preventive.
What does your QA team own versus what do developers own? Blurred ownership tends to mean nobody owns it properly. The best delivery teams have clear, agreed boundaries between developer-level testing and QA-level coverage.
When did you last have an external view of your testing practice? Internal assessments are useful but limited. People inside a system are rarely positioned to see the whole system clearly.
Why a maturity assessment is more useful than a testing audit
A testing audit looks at what exists. A maturity assessment measures where you are relative to where you could be, and gives you a prioritised path from one to the other.
